Hello! Today we’ll talk about how important it is to have a well-coordinated team in a project. We worked on one project where 4 contractors were involved, and real confusion began in the organization. Despite all the difficulties, we are still working with this company, but the beginning was truly exciting.
Often companies assemble their own teams for core tasks and use contractors to perform specific jobs. This has its advantages: agencies have experience working with a variety of projects, and in-house teams know the company's needs well and can quickly adapt to changes. For example, this is how many successful companies operate.
So, we came to the project as SEO specialists, but soon we had to take upon ourselves the organization of the entire process and establish communication between us and the client’s team. And this is what came out of it.
Initially, we were entrusted with the role of SEO optimizers. After a month of work, we noticed a sharp drop in positions. Traffic decreased by 2.5 times. We couldn't figure out what happened because we hadn't started making changes to the site yet.
After analyzing the situation, we found out that 1.5 months ago the site was redesigned, and this affected the structure of the site. As often happens, fixing one problem can accidentally create another, and this is not always obvious from the very beginning.
What have we done? We added redirects from the previous version of the site and leveled the situation. If we had known about the redesign in advance, we would have started work earlier and would have avoided drawdowns.
We agreed that we would hold calls every two weeks so that each side could discuss their goals and achievements.
Initially, we agreed that we would write only technical specifications for texts. But by the third month, with 30 tasks, only 5 texts were ready.
The copywriter was doing a great job, but the productivity was too low. In the niche we work in, it is important to generate content quickly so as not to miss out on traffic.
What have we done? We changed the approach: the copywriter drew up a plan at the beginning of the month, and we wrote texts according to this plan. Thus, we speed up the process while maintaining the quality of the materials.
Each project requires the implementation of SEO edits. This was the case in this case as well. However, after 5 months, only 20% of all recommended changes were completed. We started to figure out what the reason was.
It turned out that the programmers were fully loaded with other tasks, such as system administration and uploading goods to the site. As a result, edits by SEO specialists were put off to last place.
What have we done? We created a shared file in the cloud, where we indicated task priorities, dates and responsibilities. This allowed all team members to track the status of tasks, and programmers could select tasks by priority and deadline.
The main problem was the lack of a common field for communication. There was no general project chat, group meetings and a single file for recording agreements. Because of this, tasks were often lost or not completed as planned.
We agreed to work without a manager, which led to blurred priorities and inconsistent deadlines. Tasks were often assigned without a clear owner, and we sent edits through chats and phone calls, which ultimately led to confusion.
To avoid similar problems in the future, we recommend breaking down tasks into smaller steps, recording them in one document, indicating priorities and deadlines, and assigning someone responsible for completing each task.
Another mistake was that we did not meet the team personally. Personal acquaintance makes it much easier to solve problems, but interaction through correspondence, especially with people you have never met, slows down the process. We created a sign with contacts and comments for each team member, which made communication much faster.
Despite all the difficulties, the project turned out to be a success for both the client and us. We continue to work with this project, but several organizational mistakes at the start slowed down its growth. It is important not to dwell on problems, but to look for solutions and eliminate the causes, rather than looking for those to blame.
